
The Open Source AI Debate: Should the Brains of Our Robots Be Open or Closed?
The AI world is locked in a fierce debate about openness. On one side, Meta releases LLaMA and claims open source is the future. On the other, OpenAI and Anthropic argue that the most powerful models require careful, controlled deployment. This debate has been mostly theoretical when it comes to chatbots. But in robotics, where AI controls physical machines that interact with humans, the stakes become concrete and urgent.
The Case for Open Source AI in Robotics
Innovation Requires Transparency
The history of robotics is a history of open systems. ROS, the Robot Operating System, is open source and has become the backbone of virtually every robotics research lab and many commercial platforms. OpenCV powers the vision systems. PyTorch and TensorFlow train the models. The entire foundation of modern robotics was built in the open.
When the AI models that control robot behavior are closed, researchers cannot inspect them, improve them, or verify their safety. This is not a minor inconvenience. It is a fundamental barrier to progress. If a robot running a proprietary AI model makes a dangerous decision, and the model is a black box, how do you diagnose the failure? How do you prevent it from happening again?
Open models like Meta's LLaMA, Mistral, and the emerging open robotics foundation models allow the entire community to:
- Audit for safety — inspect model weights and training data for biases and failure modes
- Customize for specific tasks — fine-tune on domain-specific data without vendor lock-in
- Reproduce research — verify claims and build on proven work
- Innovate faster — hundreds of labs improving the same model beats one company
Democratizing Robotics
Closed AI models create a two-tier world. Well-funded companies can afford API access to the best models. Universities, startups in developing countries, and independent researchers are left with whatever they can afford or whatever the vendor decides to give away.
This matters because the best ideas in robotics often come from unexpected places. A student in Lagos, a garage tinkerer in Bangalore, a small lab in Warsaw — they deserve access to the same foundation models as a Silicon Valley startup. Open source is the great equalizer.
The Security Argument Is Overblown
Critics of open source AI argue that releasing model weights enables misuse. But in robotics, the model is only part of the system. You still need hardware, actuators, sensors, power systems, and significant expertise to build a dangerous robot. The model alone is not sufficient.
Moreover, security through obscurity has a terrible track record. The most secure software systems in the world — Linux, OpenSSL, the cryptographic algorithms we rely on — are open source. Openness allows adversarial review that improves security over time.
The Case for Closed Source AI in Robotics
Safety Cannot Be Crowdsourced
Here is where the argument gets harder. A language model that generates offensive text is embarrassing. A robot that makes a dangerous physical decision can injure or kill someone. The safety requirements are fundamentally different.
When you open-source a powerful robot control model, you have no control over how it is deployed. Someone could run it on a robot with inadequate safety systems. Someone could fine-tune it in ways that remove safety constraints. Someone could deploy it in an environment it was never tested for.
The major robotics companies argue, with some justification, that they can ensure safety better when they control the entire stack. When Universal Robots ships a cobot, they have tested the hardware, the software, the safety systems, and the interaction between all of them. That end-to-end testing is much harder when the AI model can be swapped out by any user.
Liability and Accountability
Who is responsible when an open-source robot AI causes harm? The original model creator? The person who fine-tuned it? The company that deployed it? The legal framework for this is unclear, and that ambiguity creates real risk.
Closed-source vendors have clear accountability. If a UR cobot injures someone, Universal Robots is in the liability chain. That accountability drives investment in safety because the vendor has skin in the game.
Competitive Dynamics
The uncomfortable truth is that training a state-of-the-art foundation model for robotics costs tens of millions of dollars. Companies invest that money expecting a return. If the model is immediately open-sourced, the incentive to invest erodes. We might end up in a situation where nobody funds the expensive, foundational research because there is no way to capture the value.
Where I Stand
I believe the future of robotics AI should be open with guardrails. Here is what that means in practice.
Open Model Weights with Safety Evaluations
Release the model weights so researchers can inspect and improve them. But accompany every release with a detailed safety evaluation: what scenarios were tested, what failure modes were identified, and what deployment conditions are recommended.
Standardized Safety Benchmarks
The robotics community needs agreed-upon safety benchmarks, analogous to the crash testing standards in the automotive industry. Before deploying any AI model on a physical robot, whether open or closed source, it should be evaluated against these benchmarks.
Tiered Access for the Most Capable Models
For models that control robots in safety-critical applications — surgical robots, autonomous vehicles, industrial manipulators — a tiered access model makes sense. Researchers get full access. Deployers go through a certification process. This is not gatekeeping; it is responsible engineering.
Mandatory Safety Layers
Regardless of whether the AI model is open or closed, the deployment system must include hardware-level safety constraints that cannot be overridden by software. Force limits, speed limits, emergency stops — these should be in silicon, not in code.
The Precedent from Other Industries
The automotive industry offers a useful precedent. Car designs are proprietary, but safety standards are open and mandatory. Anyone can build a car, but it must pass crash tests, emissions tests, and regulatory approval before it can be sold. The standards are developed collaboratively by industry, government, and academia.
Robotics needs the same framework. The AI models can be open or closed — let the market decide. But the safety standards must be universal, and compliance must be mandatory.
What Open Source Actually Looks Like in Practice
It is worth being specific about what "open source" means for robotics AI, because the term is used loosely. There is a spectrum:
- Open weights — model parameters are published, allowing fine-tuning and inspection (e.g., LLaMA, Mistral)
- Open training code — the code used to train the model is available for reproduction
- Open data — the training dataset is published (rare for large models)
- Open inference — the model can be run locally without API calls
- Fully open — all of the above, with a permissive license
Most "open" models today are open weights with open inference. The training data and full training pipelines are usually proprietary. For robotics, open weights and open inference are the most important because they allow researchers to inspect the model, fine-tune it for specific robots, and deploy it without depending on cloud connectivity — which is essential for robots that need to operate in areas with unreliable internet.
The Dual Licensing Model
A pragmatic middle ground is emerging: dual licensing. The core model is released under an open license for research and non-commercial use. Commercial deployment requires a separate license with safety certification requirements. This preserves the innovation benefits of openness while creating a mechanism for safety accountability in commercial settings.
Several robotics companies are experimenting with this approach. It is not perfect — enforcement is difficult, and the line between research and commercial use is blurry. But it is better than the all-or-nothing debate that currently dominates the discussion.
The Real Risk
The real risk is not that open-source AI enables bad actors. The real risk is that the robotics industry fragments into incompatible proprietary ecosystems where innovation is slow, safety testing is duplicated, and small players are locked out.
We have seen this movie before. The personal computer industry thrived because of open standards. The mobile industry thrived because of Android's openness alongside iOS's closed model. Competition between open and closed approaches, governed by safety standards, produces the best outcomes.
The brains of our robots should be as open as we can responsibly make them. That is how we get robots that are safe, capable, and available to everyone who needs them, not just those who can afford a premium API subscription.
